How to Keep Elser AI Characters Consistent in Seedance 2.5

A practical consistency system for preserving an Elser AI character's face, body, outfit, props, and anime style across Seedance 2.5 shots.

Character consistency is often discussed as if it were one setting. In production, it is a chain of decisions. A character can keep the same face while changing height, preserve the outfit while aging ten years, or remain stable inside one clip but look different in the next. “Consistent” therefore needs a more useful definition: the audience should recognize the same intentional character, wearing the intended design, across every required shot.

The workflow below uses Elser AI for character development, scene references, and the larger animation project, with Seedance 2.5 assigned to reference-driven motion. It is not a claim of a formal partnership. Define Consistency Before Trying to Fix It

Divide the character into four layers.

Identity

Face geometry, apparent age, eye design, hairline, skin tone, and distinguishing marks. These determine whether viewers perceive the same person.

Design

Body proportions, hairstyle silhouette, costume construction, palette, accessories, and props. These determine whether the production model is being followed.

Rendering

Line weight, shading method, texture, color contrast, and level of realism. These determine whether shots belong to the same visual world.

Performance

Posture, habitual gestures, energy, and emotional range. A shy character who suddenly performs like a swaggering action hero may feel inconsistent even if every pixel of the costume matches.

Write the non-negotiables for each layer. Limit the list to details an audience can notice. A twenty-line specification filled with tiny ornament descriptions will compete with the action prompt and make review exhausting.

Establish a Canonical Character in Elser AI

Create the character in Elser AI and approve one version. Save a neutral portrait, full-body view, corrected turnaround, and a small expression sheet. “Corrected” matters: generated turnarounds can contain contradictions that must be repaired or regenerated before they become references.

Use a character bible with three categories:

  • Locked: adult oval face, blue-gray eyes, chin-length red hair, black flight jacket, white shoulder stripe.
  • Scene-dependent: expression, dirt, jacket open or closed.
  • Forbidden drift: different hair length, childlike proportions, stripe moving sleeves, random jewelry.

This language is more actionable than “keep everything consistent.” It tells you what may change and what must not.

Give the character a stable name in your project files, even if that name is never mentioned in the final video. Save all approved assets under that name, and do not mix early concept images into the production folder.

Use an Opening Frame for Every Shot

For consistent AI video characters, the opening frame is your strongest practical control. Generate it in Elser AI with the canonical reference and the intended composition. Resolve the face, costume, prop placement, lighting, and environment before motion begins.

If Shot 3 starts with the hero seated at a café, do not upload a standing full-body portrait and ask Seedance to invent the seated composition. Generate the café opening frame first. The model can spend more of its capacity on performance and camera movement instead of reconstructing the scene.

Create separate opening frames for wide, medium, and close shots. Cropping the same portrait into every framing may create awkward anatomy and insufficient background information.

Keep Reference Roles Stable

Assign each file one job:

  • portrait controls identity;
  • turnaround controls proportions and costume;
  • opening frame controls composition;
  • expression sheet controls a difficult emotion;
  • prop sheet controls a recurring object;
  • motion reference controls timing or body movement.

Use only what the shot requires. Large reference capacity can be tempting, but more assets mean more possible disagreements. If five images show five subtly different noses, the video model is not receiving five votes for consistency; it is receiving five candidate identities.

Repeat the same canonical identity and costume references across shots. Change the opening frame, action, and environment—not the character pack.

Write a Reusable Continuity Block

Create a short paragraph that begins every shot prompt:

Preserve Mara's approved identity: adult oval face, blue-gray almond eyes, chin-length deep-red hair with a right-side part, athletic proportions, black cropped flight jacket with one white stripe across both shoulders, gray utility trousers, no jewelry. Maintain clean 2D cel-shaded anime rendering and the same apparent age.

Follow it with shot-specific direction:

In the rooftop opening frame, Mara walks toward the antenna, shields her eyes from the wind, and looks over the city. Medium-wide lateral tracking shot, steady pace, jacket and hair reacting lightly to wind. No cut, no new person, no costume change, no text.

The continuity block should remain stable until the design intentionally changes. Version it like code. If you discover that “deep-red” is interpreted unpredictably, revise the canonical wording once and use the new version everywhere.

Control the Sources of Drift

Camera rotation

Large or rapid rotations expose angles the model may not understand. Supply side and rear views, or reduce the move. A slow 30-degree arc is a better identity test than an immediate 360-degree orbit.

Occlusion

Hands crossing the face, hair covering the eyes, smoke, fast foreground objects, and another character passing in front can trigger reconstruction errors. Keep important features visible during the first consistency test.

Expression intensity

Extreme shouting, crying, or squash-and-stretch expressions change facial geometry. Provide an approved expression reference or break the performance into a separate close-up.

Costume complexity

Tiny repeated patterns, loose jewelry, layered straps, and asymmetrical details can migrate. Simplify designs intended for frequent motion. A character can still be memorable through silhouette, palette, and one distinctive accessory.

Prompt overload

When the prompt requests several locations, actions, styles, and camera moves, continuity becomes one demand among many. Give each shot one narrative purpose and one main motion.

Use a Consistency Scorecard

A shot scoring 10–12 may be usable. A glamorous shot scoring 6 should not enter a continuity-heavy sequence without repair. The numbers are not scientific; their value is forcing the team to review the same criteria.

Keep notes about the failure and the next controlled change. “Bad result” teaches nothing. “Face widens after the camera passes 45 degrees; add side reference and limit arc to 25 degrees” creates a repeatable solution.

Maintain Continuity Between Separate Clips

Within-clip stability is only half the problem. For the next shot:

  1. reuse the canonical character pack;
  2. generate the new opening frame from the same Elser AI design;
  3. preserve the continuity block;
  4. match time of day and palette unless the story changes them;
  5. compare the last frame of Shot A with the first frame of Shot B;
  6. cut on action or use a motivated angle change to hide small differences.

Do not use a slightly drifted final frame as the new identity reference. Drift can compound from shot to shot. Return to the canonical images every time.
